IronForge Components freed $2.4M in working capital by collapsing 40 suppliers into one supply-chain cockpit

A forged-components manufacturer with 3 plants and 40 suppliers replaced email-and-spreadsheet procurement with a unified supply-chain platform — ending stockouts and the expedited freight that was eating their margins.

This is an illustrative case study. Company names, identifying details, and testimonials have been changed to protect client confidentiality. The technical solution and target outcomes are representative of the work we do. We extend the same confidentiality to every client.

/ The challenge

Where they started

IronForge's three plants sourced raw steel, alloys, and tooling from 40 suppliers, all coordinated over email and a shared spreadsheet nobody trusted. Stockouts of critical alloys halted production lines 6 times a quarter, and expedited freight was costing $480K a year. Buyers spent 60% of their week chasing POs instead of negotiating.

/ The solution

What we built

We deployed our Supply Chain Management platform with a supplier portal, real-time PO tracking, demand forecasting tied to the production schedule, and automated reorder points. Suppliers update ship dates themselves, and the system flags at-risk materials 14 days before they'd halt a line.

More from this project

For the first time, every buyer, every planner, and every supplier is looking at the same numbers. We stopped firefighting and started negotiating — that's where the real savings showed up.
