FreshCart Grocers cut checkout lines by 61% and grew basket size 22% with a unified POS across 24 stores

A regional grocery chain was losing customers to long lines and couldn't reconcile cash across 24 stores without a 3-day delay. A custom POS platform with table management, real-time sales analytics, and multi-location reporting turned checkout into a competitive advantage.

/ The challenge

Where they started

FreshCart's 24 stores were running on a patchwork of legacy POS terminals from three different vendors, none of which talked to each other or the inventory system. Checkout lines stretched past the aisles on weekends — the store manager timed an average wait of 14 minutes, and exit surveys showed 1 in 5 shoppers simply abandoned their cart and left. Cash reconciliation took the finance team 3 days at month-end, shrinkage was climbing, and there was no way to run a promotion across all stores consistently. The CEO estimated they were losing $3.4M a year in walked-away baskets and labor hours spent on manual reconciliation.

/ The solution

What we built

We deployed our POS Terminal platform across all 24 stores in a phased rollout over 8 weeks. Each terminal got a fast, modern register with barcode scanning, integrated card processing, and a kitchen/display system for the prepared-foods sections. A multi-location reporting dashboard gives the COO real-time sales by store, by category, by hour. Promotions and pricing updates push to every terminal simultaneously. The system syncs with FreshCart's inventory in real time, so stock levels update the moment a transaction closes.

More from this project

We used to lose every Saturday morning to checkout lines. Now customers are in and out in minutes, and the staff actually have time to help people instead of just ringing them up. The real-time reporting alone changed how we run promotions — we can see what's working the same day, not next month.
